But the city also has no shortage of ERP implementation horror stories:

The partner keeps missing deadlines without explanation A deadline slips once — that's normal. Deadlines slip consistently with vague excuses — that's a failing project.

You're getting change requests for things that were clearly in scope If your partner quoted for "Inventory and Purchase" and is now charging extra to configure reorder rules — something is wrong with how they scoped and priced the project.

The team assigned to your project keeps changing The senior consultant who pitched you has disappeared. You're now dealing with someone new every two weeks who doesn't know your requirements.

Configuration demos don't match what you discussed You described your process in the discovery session. The demo shows something completely different. This is a sign that requirements weren't properly captured — and that future phases will have the same problem.

Your questions go unanswered for days Slow communication during the project predicts slow support after go-live.

After Go-Live

Your team is maintaining parallel spreadsheets If your team is still using Excel alongside Odoo after go-live, they don't trust the system — or they can't do their job in it. This is adoption failure.

Reports don't match your old system or reality If Odoo shows ₹50 lakhs in receivables but your actual outstanding is ₹65 lakhs — the data migration was wrong. This is a serious problem that compounds every month.

The businesses that choose the cheapest option almost always discover why it was cheap — after the contract is signed. Low-cost implementations typically mean:

  • Junior resources learning on your project

  • Minimal discovery and requirements work

  • No structured testing

  • No proper data migration validation

  • Disappearing after go-live

The cost of a failed implementation — including the rework, the lost time, and the replacement implementation — is almost always higher than what a quality partner would have charged upfront.

Partner Without Relevant Industry Experience

A partner who has done 10 Odoo implementations for retail businesses may struggle with a manufacturing company in Patancheru. They don't understand job work, BOM configuration, or production quality checks — and they learn on your project.

Industry experience is not a nice-to-have. It's the difference between a partner who solves your problems and one who creates new ones.

Inadequate Discovery

Many Hyderabad implementations fail because the partner starts configuration without properly understanding the business. Requirements are gathered in one or two informal meetings, assumptions are made, and the first the business sees of those assumptions is when the configuration demo doesn't match reality.

This is a particularly common failure point in Hyderabad. GST, e-invoicing, TDS, and for manufacturing businesses — job work under GST Section 143 — are non-negotiable. A partner who doesn't configure these correctly from the start creates compliance problems that are expensive and time-consuming to fix.

Underinvesting in Training

Hyderabad businesses often try to compress training to save time and cost. The result: a team that doesn't know how to use the system, reverts to old habits, and blames Odoo rather than the lack of training.

What to Do If Your Implementation Is Failing Mid-Project

Step 1: Document Everything

Start a written record of every missed deadline, every configuration issue, every unanswered question, and every change request that contradicts the original scope. Date everything. This record is essential if the situation escalates.

Step 2: Raise It Formally

Don't just complain informally. Send a formal email to your partner's project manager and their senior leadership identifying the specific issues, the impact on your project, and your expectations for resolution. A written escalation often prompts faster action than verbal complaints.

Step 3: Request a Recovery Plan

Ask your partner for a specific, written recovery plan — what will be done to address the issues, by when, and who is accountable. Vague reassurances are not acceptable. You need dates and commitments.

Step 4: Review the Contract

Review what was agreed in the contract. Identify specific deliverables that have not been met. If you have a performance-based payment structure, withhold upcoming payments until deliverables are met.

Step 5: Consider Mediation or Escalation

If the partner is unresponsive to formal escalation, consider:

  • Escalating to Odoo India directly (for certified partners)

  • Seeking mediation through a business association

  • Taking legal advice if significant funds are at risk

Step 6: Plan for Rescue or Replacement

If the implementation is fundamentally broken, you may need to bring in a new partner to rescue or restart the project. This is painful and expensive — but sometimes less costly than continuing with a partner who cannot deliver.

What to Do If Your Implementation Has Already Failed

If you've gone live on a broken implementation — wrong data, unused system, compliance issues — the situation is recoverable but requires a structured rescue approach.

Assessment First

Before doing anything else, get a clear assessment of what's wrong:

  • What is configured correctly and working?

  • What is configured incorrectly and needs to be fixed?

  • What is missing entirely and needs to be built?

  • Is the data accurate or does it need to be corrected?

  • What is the current state of compliance (GST, e-invoicing, payroll)?

This assessment is most valuable when done by an independent Odoo partner — someone who has no stake in defending the previous work.

Triage: Fix What Matters Most First

Not everything can be fixed at once. Prioritise:

  1. Compliance issues — wrong GST configuration, incorrect e-invoicing, payroll errors. These have legal and financial consequences and must be addressed immediately.

  2. Data accuracy — wrong opening balances, incorrect inventory. These compound over time and get harder to fix the longer they're left.

  3. Critical workflow failures — processes that are completely broken and forcing manual workarounds.

  4. Adoption issues — modules that are live but not being used.

Rescue vs. Restart

In some cases, the existing configuration can be fixed and enhanced — a rescue approach. In others, the implementation is so fundamentally flawed that starting fresh is faster and more cost-effective than fixing it.

A good assessment by an experienced partner will tell you which situation you're in.
